// A global agribusiness leader

A partner ecosystem, designed end to end.

A global agribusiness leader building a partner program for the foodservice industry - and needing the strategy and the digital experience to match.

09// Agriculture & food
Business challenge

A global foodservice company wanted a partner program - and had neither the program structure nor the digital experience to offer partners.

Scope

Ecosystem strategy, stakeholder research, partner portal UX, content gating strategy.

Capabilities involved

Strategy, Digital Experience & UX, Web Design & Development.

Generic partner portal dashboard and resource library
// Interface study — generic, unbranded representation

// 01 The problem

The problem.

The ambition was a partner ecosystem: operators, distributors, and internal teams, each with different needs and different definitions of value. But a partner program isn't a website - it's a promise about what partners get, how they qualify, and why they stay. None of that existed yet.

Building the portal first would have meant designing screens for a program nobody had defined. So the work started with the program itself.

// 02 The approach

The approach.

Strategy before screens, research before strategy. Interview the people the program serves, design the program around what they actually value, then design the portal as the program's front door.

// 03 Delivery

What was implemented.

  • An ecosystem strategy: stakeholder interviews, market and competitive analysis, program structure, incentive framework, engagement model, and success metrics - delivered as a complete playbook with an implementation roadmap and executive presentation.
  • A stakeholder research program: interview guides and sessions across executive, sales, marketing operations, and partner-facing roles, synthesized into the decisions that shaped the program.
  • A partner portal project charter: vision, scope, governance, and the kickoff workshop plan that aligned every stakeholder before design began.
  • Portal UX through interface states: every screen documented across its real states - empty, first use, populated, error, and edge cases - so development never guesses.
  • A prototype testing framework: test plans, participant criteria, and success metrics for validating the portal with real partners before build.
  • A content gating model: what visitors, members, and partners each see, and what value sits behind each gate.
  • A marketing playbook with a future-state roadmap, and a transition plan so the program survives people changing seats.

// 04 Working detail

Inside the build.

// content gating model - access rules
visitor -> marketing pages, program overview teasermember -> resource library, program documentationpartner -> full portal: incentives, claims, enablement tools

// 05 Results

Results.

Nine stakeholder sessions synthesized into one approved program charter.

More than 20 core interface states documented before development.

Visitor, member, and partner access rules defined in one gating model.
